The company TURIMEX had a stable economic core in the ERP system, but its sales, warehouse, and internal processes were managed using a combination of digital tools, Excel, email communication, and paper documentation. There was a lack of systematic management of the sales pipeline, automatic determination of delivery dates, and digital management of warehouse positions. Internal logistics and document approvals were carried out manually, which reduced transparency, increased administrative burden, and the risk of errors.
As part of the pilot project, the current state of digitalization was analyzed, and a unified "lead-to-cash" process model over the existing ERP was proposed. The implementation of systematic tracking of business opportunities (pipeline), standardization of sales case phases, and regular evaluation of KPIs (win-rate, length of sales cycle, forecast vs. actual) was suggested.
Linking business data with stock availability (ATP principle) and digitization of documentation through a central repository/DMS was proposed. In the warehouse area, the concept of managing warehouse positions and preparation for barcode implementation was defined.
Pilot recommendation results:
• increased transparency of sales cases,
• reduced time for retrieving documentation,
• more accurate purchasing planning,
• identification of bottlenecks in logistics,
• readiness for the next phase of automation.
The company gained a clear digital transformation strategy with implementation priorities.
• Start with process analysis, not technology.
• Make the most of existing ERP before purchasing new systems.
• Implement changes gradually through pilot projects.
• Digitize documents and eliminate paper "shadow processes".
• Monitor KPIs regularly and work with data when making decisions.
• Involve employees in designing solutions – you will increase change adoption.
